Santos Hernandez
Founder & CEO7 years in data infrastructure and compliance. Led roadmap, strategy, and GTM at ZBD from seed onward — owning data infra, AI governance, and compliance. Scaled the team to 10. First company to secure MiCAR in Europe. Previously American Express — PM of Global Data Repository. At Bank of America (2014–2016), closed $800K/mo in financial product sales and wrote the retention playbook. I've seen what happens when data is locked behind engineering teams. Decisions slow down, intuition replaces evidence, and companies die. desic fixes that — permanently.

Scheduling
Open-source scheduling for sales calls and demos. Round-robin team booking, CRM integrations, and no per-seat fees. Kill the "when are you free?" email chain.
Let Google sell for you while you sleep.
Organic search is the cheapest, most compounding acquisition channel that exists. Start on day one.
Programmatic SEO
Generate hundreds of landing pages from a template + data source. "Best [tool] for [use case]", "[Competitor] vs [You]", "[Industry] [solution] guide." Each page targets a long-tail keyword your buyer is already searching for.
Comparison & Alternative Pages
"[Competitor] alternative" is the highest-intent keyword in SaaS. Build a page for every competitor. Be honest about trade-offs — buyers trust you more when you acknowledge where others win.
Use-Case Landing Pages
One page per ICP segment. "[Product] for agencies", "[Product] for startups", "[Product] for e-commerce." Same product, different framing. Each page speaks directly to that buyer’s pain.
AI-Generated Content at Scale
Use AI to draft, then edit for quality. 50 good articles beat 5 perfect ones. Publish consistently — Google rewards freshness and topical authority. One founder + AI = a content team of 10.
Backlink Strategy
Write guest posts for industry blogs. Get listed on "best tools" roundups. Build free tools that earn links naturally. Every backlink is a vote of confidence that compounds your domain authority.
Measure What Matters
Track impressions → clicks → signups → revenue per page. Kill pages that get traffic but no conversions. Double down on pages that convert. SEO without attribution is just blogging.
Revenue is an architecture decision.
Not an afterthought. Decide before you ship.
Freemium Tiers
Free users = viral loops. Paid users = revenue. Design the upgrade trigger: what do they want more of? Your free tier is your acquisition channel.
Hard Paywall
Charge from the start. Filters for serious users, validates willingness to pay immediately. Works best when the value prop is clear and the alternative is painful.
Transaction Fees
Take a cut of every value exchange. Lightning makes this possible at micro scale. Disclaimer: requires volume to be meaningful — this is a scale play.
Adtech Revenue
Offerwalls, sponsored placements, data partnerships. Works for consumer apps with high engagement. Revenue scales with attention, not transactions.
Seat-Based SaaS
Charge per user, per month. Dead simple. Your buyer understands it, your finance team can forecast it. Start at $49/seat/mo and iterate from there.
Usage-Based Pricing
Charge for what they consume: API calls, data processed, messages sent. Lowers the barrier to start, scales with their success. Align your revenue with their value.
Annual Contracts
Offer 20% off for annual prepay. You get cash upfront and lower churn. They get a discount. Both sides win. At early stage, annual contracts are your lifeline.
Pilot-to-Paid
Free 30-day pilot with a named champion inside the account. Define success criteria upfront. When the pilot hits the metrics, the PO writes itself.
Credibility is your currency in B2B.
No one buys software from a company they've never heard of. Build trust before you need it.
LinkedIn Thought Leadership
Post 3-5x/week on LinkedIn. Share product decisions, lessons, and opinions. Your ideal buyer’s boss is scrolling LinkedIn at 7am. Be in their feed before you’re in their inbox.
Content That Teaches
Write the blog post your buyer Googles before they evaluate you. Comparison pages, "how to evaluate" guides, industry teardowns. SEO meets sales enablement — zero ad spend.
Social Proof Before Scale
You don’t need 500 logos. You need 3 compelling case studies with real numbers. One great customer story beats a hundred vague testimonials.
Personal Brand = Company Brand
At the early stage, the founder IS the brand. Podcast guest spots, conference talks, Twitter/X threads. People buy from people they trust, not companies they’ve Googled.
Niche Analysts & Influencers
Find the 5-10 niche analysts and influencers in your space. Send them the product. Ask for nothing. Let them discover it. When they mention you, it’s worth more than any ad.
Trust Signals in the Product
SOC 2 badge, uptime status page, transparent pricing, public changelog. B2B buyers look for reasons to say no. Remove every one you can.
Perception is reality.
A consistent, polished brand takes you from scrappy startup to serious contender overnight. No one needs to know it's just you and a laptop.

Deck
Same colors. Same type. Same voice. Every surface.
Design System from Day One
Pick your colors, typography, and spacing — then use them everywhere. Your landing page, your app, your emails, your pitch deck. Consistency signals professionalism. Inconsistency signals chaos.
High-Quality Visuals
Every social media post, every blog header, every ad creative — make it look like a company 10x your size made it. AI tools (Midjourney, Figma AI, Canva) make this free. There’s no excuse for bad visuals in 2026.
One Brand Across Every Surface
Your marketing site, your product UI, your investor deck, your Slack messages to customers — they should all feel like the same company. When the brand fractures, trust fractures with it.
Your Product IS Your Brand
A polished product experience signals competence. Clean UI, smooth onboarding, zero dead links. Buyers evaluate your product and your company simultaneously. Ship like you’re already enterprise-ready.
Punch Above Your Weight
A great logo, a tight color palette, and consistent visuals take you from "scrappy startup" to "serious contender" overnight. Perception is reality. Invest 2 days in brand and reap the benefits for years.
Show up where your buyers already are.
You don't need a $50K booth. You need a strategy.
Speak, Don’t Sponsor
Submit to every relevant CFP. A 20-minute talk costs $0 and positions you as an expert. A $15K sponsorship gets you a table people walk past. Choose wisely.
The Hallway Track
The best deals happen between sessions. Identify your top 10 target accounts attending, DM them beforehand, set up 1:1 coffee meetings. Prep a one-pager, not a pitch deck.
Host a Dinner, Not a Booth
Invite 8-12 ICP-fit executives to a dinner the night before the conference. Cost: $500-$1K. ROI: relationships with decision-makers that no booth scanner delivers.
Lightning Demos
Ask organizers for a 5-minute demo slot. Bring a laptop with a live product demo, not slides. Show the product solving a real problem in real time.
Post-Event Follow-Up Machine
Within 48 hours: personalized LinkedIn connection + email referencing something specific they said. Most people wait a week. You don’t.
Don't wait to be found. Go find them.
Inbound takes months to compound. Outbound generates pipeline this week. Do both.
Build Your ICP List
Use Apollo, LinkedIn Sales Navigator, or even manual research. 200 perfect-fit accounts beats 5,000 spray-and-pray contacts. Know their stack, their pain, and their budget cycle before you write a word.
Cold Email That Works
Short. Personal. Relevant. Lead with their problem, not your product. "I noticed [specific thing about their company] — we help companies like yours [specific outcome]." 3-5 sentences max. Nobody reads paragraphs from strangers.
LinkedIn as a Sales Channel
Connect with your ICP. Comment on their posts for 2 weeks before you pitch. When you DM, reference something they wrote. Warm outreach converts 5-10x better than cold. Patience is a strategy.
The Follow-Up Sequence
80% of deals close after the 5th touchpoint. Day 1: initial email. Day 3: follow up with value (article, case study). Day 7: different angle. Day 14: breakup email. Automate this with Instantly or Smartlead.
Personalized Video Outreach
Record a 60-second Loom for your top 20 prospects. Say their name, show their website, explain exactly how you’d help. Response rates jump 3-5x. It doesn’t scale — that’s the point.
Four phases. Zero guesswork.
Friends & Family
Seed your first 50 users from your network. For B2B, offer free pilots to 5-10 ICP companies in exchange for feedback.
~50 usersPrivate Alpha
Waitlist builds anticipation. Invite in batches, collect feedback fast. B2B: run a design partner program — 3-5 companies co-building with you.

Your funnel is only as strong as its weakest stage. A 2x improvement at the bottleneck beats a 10x improvement anywhere else.
Your waitlist is your first community.
Don't just collect emails. Build relationships before you ship.
Waitlist
A landing page with a clear value prop and an email capture. Every signup is a future launch-day advocate. Drip them updates — make them feel like insiders before they ever touch the product.
Discord / Telegram
Invite waitlist signups into a private channel. This is your live feedback loop. They report bugs, request features, and feel ownership. You ship faster because you’re building what real users actually want.
Superfans Emerge
The ones who show up every day, test every feature, and tell their friends — these are your superfans. They’re not just users. They’re your unpaid marketing team, your QA team, and your first evangelists.
Enterprise Pipeline
For B2B, your waitlist is your pipeline. Segment by company size, use case, and urgency. Offer design partner slots to your top 5 prospects. They skip the line, you skip the guesswork.
Transparency is your unfair advantage.
Every update you post is a free ad. Every failure you share is a trust deposit. Bitcoin Twitter rewards builders who ship. LinkedIn rewards founders who teach. Both build trust at scale.
Weekly Revenue Updates
Share exact numbers — users, revenue, churn, MRR. Radical transparency builds radical trust. People root for founders who show the real scoreboard.
Ship & Tell
Every feature ships with a public post. Screenshot, context, lesson learned. Broke production? Share that too. Process > polish. Vulnerability is credibility.
Share Your Stack
Your tools, your code, your architecture decisions. Open-source your templates and processes. Give away the “how” — builders attract builders, and builders become users.
Engage, Don’t Broadcast
Reply to every comment. Quote-tweet peers. Jump into conversations. Be in the arena, not the skybox. Social algorithms reward engagement, not megaphones.
Document the Journey
Record short videos of your build process. Screen recordings, voice-overs, raw and unpolished. This content compounds — people discover you through your archive.
Create Rituals
Monday metrics, Wednesday wins, Friday ship notes. Consistency trains your audience to expect updates. They’ll notice when you miss one — that’s a good sign.
LinkedIn Deep Dives
Write the post your buyer wishes their vendor would write. Product decisions, pricing rationale, competitive analysis. LinkedIn organic reach for B2B is where Twitter was in 2018.
Founder-Led Content
Your CEO writing about the problem space is worth more than a content marketing team. One authentic post about why you built the product beats 50 SEO articles.
Case Study Pipeline
Every customer success is a publishable story. Ask permission at onboarding, not after. Document the before/after with real metrics. Publish monthly.
Your community is your distribution channel.
Attract
Content, events, meetups. Bring people to the fire. Give value before you ask.
Engage
Workshops, challenges, collaboration. Create shared experiences, not broadcasts.
Activate
Power users become ambassadors. They recruit the next wave for you.
Real playbook: Ship AI Club
Free meetups → Workshops → Paid cohorts → Referrals. Started in Phoenix, no budget, organic only.
This model works for Bitcoin startups too.
B2B Community Plays
Own the line of communication.
Acquisition means nothing if users don't stick. Every touchpoint is a chance to deepen the relationship — or lose it.
Onboarding
Your first 60 seconds decide everything. Guide users to their first "aha" moment as fast as possible. Every extra step you add is a user you lose. Measure D1 retention obsessively — if it’s under 40%, your onboarding is broken.
Push Notifications
The most direct line to your user’s attention. Use them to drive action, not annoyance. Personalize by behavior — a user who hasn’t opened in 3 days needs a different nudge than a daily active.
Email & Inbox
Transactional emails build trust. Lifecycle emails bring users back. Weekly digests keep you top-of-mind. Own this channel — it’s the one no algorithm can take from you.
In-App Messaging
Tooltips, banners, modals — contextual nudges at the right moment. Celebrate milestones, surface features they haven’t tried, and guide them deeper into the product.
Community Touchpoints
Discord pings, Telegram updates, social replies. Every interaction outside your app reinforces the habit loop. Users who engage in community retain 2–3x better than those who don’t.
Re-engagement Loops
Streak rewards, weekly reports, social proof ("3 friends joined this week"). Design reasons for users to come back before they forget you. The best retention is a habit, not a reminder.
Account Health Scoring
Track usage by account, not just by user. DAU per seat, feature adoption depth, support ticket sentiment. A red account is a churn risk. A green account is an expansion opportunity.
Role-Based Onboarding
The admin, the end user, and the executive sponsor all need different first experiences. Build three onboarding paths. The executive sees ROI dashboards. The user sees the workflow. The admin sees controls.
Expansion Triggers
Set alerts for when an account hits 80% of their seat limit, uses a feature only in a higher tier, or has 3+ users active daily. That’s your signal to upsell — not a calendar reminder.
Service is a moat.
The one thing that scales with intention, not headcount.
Be Genuinely Kind
Every interaction is a chance to create a story someone tells their peers. Treat support as a growth engine, not a cost center.
Respond in Minutes
Speed is a feature. At your stage, you can personally respond to every user. That’s a superpower your competitors already lost.
Close the Loop
"You asked, we built it." Tell users when their bug is fixed or their feature shipped. Complaints become advocates.
Prove the ROI
Show each account: time saved, cost reduced, revenue generated. When your champion needs to justify the budget, hand them the ammunition.
Flywheel
Win your first customers by hand.
Before you scale anything, prove you can make one customer wildly successful.
Start Small
Get 1-3 B2B customers. That’s it. Do everything possible to make them wildly successful. Their outcome is your case study, your referral source, and your product roadmap.
Lead with Outcomes
Every value prop ladders to two things: "generate more revenue" or "save on costs." If you can’t tie your pitch to one of those, your buyer can’t justify the budget internally.
The Deal Flow
Contact form → Initial call → Setup shared Slack channel → Send onboarding instructions → Clear in-app onboarding experience → Weekly check-ins. Keep the pace moving. Never let a deal stall because you went quiet.
Weekly Check-ins
15-minute calls, every week, for the first 90 days. Ask: what’s working, what’s not, what do you wish it did? This is your product roadmap AND your retention strategy.
Align Your Tempo
Match your deal flow to the customer’s buying cycle. If they do quarterly planning, pitch in month 2 of the quarter. If they need procurement approval, start the paperwork before the pilot ends.
Re-engage the Quiet Ones
When a prospect goes dark, don’t send "just checking in." Wow them. Build a feature they requested and send them a Loom of it. Share a case study from a similar company. Forward a press mention or product launch. Give them a reason to come back that isn’t a calendar invite.
Qualify fast. Size accurately. Close deliberately.
At your stage, every deal you pursue costs you one you don't. Choose well.
Qualify Ruthlessly
Use BANT-lite: do they have Budget, can they make the decision (Authority), do they Need it now, and what’s the Timeline? If you can’t answer all four in the first call, move on.
Size the Deal
Scope before you price. How many seats? What integrations? What’s their current spend on the problem? Anchor your pricing to the pain they’re already paying for, not your cost to deliver.
Pipeline Hygiene
A spreadsheet beats a $200/mo CRM at your stage. Track: company, contact, deal size, stage, next action, close date. Review weekly. Kill deals that haven’t moved in 2 weeks.
Close with Urgency
Create natural deadlines: end-of-quarter pricing, limited pilot slots, early-adopter terms that expire. Urgency isn’t pressure — it’s respect for everyone’s time.
Your top 10% are worth more than any ad budget.
They're not just customers — they're unpaid marketing, QA, and R&D.
Spot Them
They’re in your Discord every day. They file detailed bug reports. They tell friends unprompted. Segment by activity, referrals, or revenue. Tag them. Know them by name. In B2B, your superfans are the champions inside customer accounts — the ones who fight for your product in procurement meetings and forward your changelog to their team.
Feed Them
Give them early access to every feature. A direct line to you — DMs, not support tickets. Let them shape the roadmap. When they feel ownership, they defend your product like it’s theirs. For B2B champions, give them a private roadmap preview. Let them present "their input shaped this" to their leadership. Their internal credibility becomes your renewal insurance.
Unleash Them
Referral codes, ambassador titles, UGC incentives. Feature their stories. Give them something to share and a reason to share it. They become your growth engine. B2B version: customer advisory board seats, speaking slots at your events, co-authored case studies. They become referenceable accounts — the most powerful sales asset that exists.
Your users are your best acquisition channel.
Build referrals into the product from day one — not as an afterthought.
Two-Sided Incentive
Both the referrer and the new user get value. If only one side wins, the loop breaks. Give the referrer credit, give the new user a bonus — everyone has a reason to participate.
Frictionless Sharing
One-tap share links with attribution baked in. Deep links that drop new users into the exact right onboarding flow. Every extra click you add cuts your conversion in half.
Track Everything
Referral source, conversion rate, LTV of referred users vs organic. If referred users retain better (they usually do), your referral program is your best acquisition channel.
Make It Repeatable
Don’t cap referrals. Let your superfans refer 10, 50, 100 people. Tiered rewards for volume. The best referral programs are infinite loops, not one-time coupons.
Customer Referral Deals
Offer your best customers a discount on their renewal for every qualified introduction. They save money, you get a warm intro to a pre-qualified buyer. The highest-converting pipeline source in B2B.
Channel Partner Referrals
Consultants, agencies, and complementary vendors touch your buyer every day. Give them a simple referral form + a rev-share agreement. One active partner can source more pipeline than your entire outbound operation.
Turn other people's audiences into your pipeline.
Affiliates and partners sell for you while you sleep. But only if the economics work.
Agency Partners
Find agencies that serve your ICP. Offer them a 20% recurring commission on every client they bring. They already have the relationship and the trust — you just need the product.
Tech Integration Partners
Build integrations with tools your buyers already use. Co-market with the partner. Their ecosystem page becomes your inbound channel. Start with the 2-3 tools that show up in every sales call.
Affiliate Content Creators
Find LinkedIn creators and newsletter authors in your niche. Offer them a unique tracking link + commission on qualified signups. One viral post from the right creator can fill your pipeline for a month.
Commission Design
Recurring beats one-time. 15-25% of first-year ACV is standard. Pay monthly, not annually — it keeps affiliates engaged. Track everything with Dub.co or PartnerStack.
Optimize
Know your numbers. Kill what doesn't work. Double down on what does.
If you don't know these numbers, you're not running a business — you're running a hobby.
LTV > 3× CAC
The golden ratio. Prove this and investors will chase you.
Customer Acquisition Cost
Total spend ÷ new users. Track per channel, per week. Break it down.
Lifetime Value
ARPU × avg lifespan. For Bitcoin apps, include transaction fee revenue.
Months to Recover CAC
Under 6 months = viable. Under 3 months = exceptional. Under 1 = scale now.
Monthly Churn Rate
Measure D1, D7, D30 retention cohorts. If D1 < 40%, your onboarding is broken.
Annual Recurring Revenue
MRR x 12. The North Star metric for B2B SaaS. Track bookings, expansion, and contraction separately.
Net Revenue Retention
Revenue from existing customers this year vs last year. Over 100% means you grow even without new sales. 120%+ is elite.
Weighted Pipeline
Total deal value x probability to close by stage. $100K at 20% = $20K weighted. Track weekly. If pipeline < 3x quota, you have a sourcing problem.
Sales Cycle Length
Days from first touch to closed-won. Shorter is better. Measure by deal size — your $5K deals should close in 14 days, not 90.
Only pay when value is created.
A referral program that costs more than it earns will kill you. Design payouts around your revenue events.
The CPA Model
Cost Per Action — only pay when value is created
Don't pay per signup. Pay per revenue-generating action: a subscription started, a transaction completed, a tier upgraded. Align your referral payout to the exact moment your business earns money. This makes every referral payout self-funding.
Unsustainable
Sustainable
The golden rule: your referral payout should always be less than your paid acquisition cost — and it should only trigger on a revenue event.
B2B Referral & Affiliate Economics
Don't guess. Ship a price, measure conversion, iterate every single week.
Value-Based
Price on the outcome, not the cost. What is 1 SAT worth to your user? What is 1 active user worth to you? Work backward from there.
Anchor & Tier
3-tier pricing: Free / Pro / Enterprise. The middle option is your real target. The top option makes the middle feel reasonable.
Bitcoin-Native
Micropayments, streaming sats, pay-per-use via Lightning. These are pricing primitives your non-Bitcoin competitors literally cannot copy.
Usage-Based
Charge for consumption: API calls, seats active, data processed. Low barrier to start, revenue scales with adoption. Best for products where usage = value delivered.
Land & Expand
Start with a single team at $X/mo. Prove value. Expand to adjacent teams. Grow the account 5-10x over 18 months. Your best customers should pay you 10x what they started at.
Two levers they can't pull.
As an AI-first startup, you have two structural advantages over incumbents: margin and cost.
Compete on Lower Margins
Your competitors have 50–100+ employees. Massive overhead. Sales teams, office leases, layers of management. You have a team of 1–5 and AI doing the work of 20.
Less employees = lower overhead = more efficient = you can charge less, give away more, or both. They literally cannot match your cost structure.
Undercut & Outship
Study what your competitors charge. They're orders of magnitude bigger — their pricing reflects their cost structure, not your user's willingness to pay.
Undercut them on price. Give away features they gate behind enterprise tiers. Ship faster than their product team can write a spec. Speed and efficiency are your moat.
B2B Edge
Compliance as Premium
SOC 2, GDPR, HIPAA — these cost you $5-10K to get but let you charge 2-3x more. Your competitors who are “working on it” lose deals to you every day. Compliance is a feature, not a checkbox.
Integration Depth
Build deeper integrations with fewer platforms rather than shallow ones with many. When your product is wired into their Slack, their CRM, and their data warehouse, switching costs become your moat.
They have headcount. You have leverage. In an AI-first world, that's the winning hand.
You need a single pane of glass from day one — not month six.

Don't
Do
Build for 6 months in stealth
Ship in weeks. Get real usage data.
Spend on ads before PMF
Earn organic traction first. Ads amplify — they don’t create.
Skip analytics at launch
Instrument everything. No data = no decisions.
Ignore community as a channel
Bitcoin users ARE the distribution. Activate them.
One payout method
Multiple rails: fiat, bitcoin, gift cards. Meet users where they are.
Guess at pricing
Ship a price, measure conversion, iterate weekly.
Skip the sales process ("the product sells itself")
Even PLG needs a human to close enterprise deals. Talk to your buyers.
Chase every lead equally
Qualify ruthlessly. Score by ICP fit, budget, and timeline. Say no to bad-fit deals.
Build for enterprise before you have 10 customers
Win SMBs first. Enterprise features come from enterprise customers, not guesses.
Ignore LinkedIn because you're a "technical founder"
LinkedIn is where your B2B buyers live. Post weekly. Your discomfort is your competitor's advantage.
